When a top consulting firm delivered a polished report full of insights, I quickly realized the real problem—the team already knew the answers, but now they had no ownership over the plan.

Several years ago, I was given the opportunity to lead third-party logistics operation supporting a well-known e-commerce giant. The site had been struggling to hit its KPI targets.

On my first or second day, I was handed a thick, polished report from XYZ Consulting, a large firm that had completed their engagement just weeks earlier. Their analysis was detailed, and their recommendations were great. But as I started working with the team to implement the plan, something became clear—95% of the information in that report had come directly from the team themselves.

The supervisors, managers, and frontline employees had already identified the core issues. The only thing XYZ Consulting had added was financial analysis and a sleek presentation. But now that these recommendations had been rebranded as an “expert plan,” the team had zero motivation to implement them.

So, I put the binder in my bottom drawer. As far as I know, it is still there today.

Instead of pushing an external plan onto the team, I started asking them: “What do we really need to do to improve this site?” But damage had already been done and I was now fighting an uphill battle.

The Challenge with Traditional Consulting

What happened in that logistics operation is not unique. Too often, consulting firms extract information from the very people closest to the problem, package it into a high-priced deliverable, and hand it back to leadership. But the people who actually run the operation—the ones responsible for executing the plan—are left disconnected.
